通过研究设计结构矩阵(DSM)模型,本文认为整合DSM模型是一个 分析和解决带循环和反馈的采购项目的进度和资源配置问题的分析的好 工具。大多数的采购项目都可以应用DSM模型来分析单个或多个项目的进 度计划和资源配置。本文把整合DSM模型应用到实际的多个采购项目中, 分析和改进某公司全球采购中心的多项目计划进度和资源配置状态。 关键词:多项目管理, DSM模型,全球采购,资源配置,进度计划 PRACTICE OF MULTI-PROJECT MANAGEMENT IN A MULTI-NATIONAL COMPANY GLOBAL SOURCING CENTER ABSTRACT With the development of globalization, more and more multinational companies have established Global Sourcing Center to be responsible for globally strategic purchasing to achieve cost saving and strategic need. In a global sourcing center, many projects are undergoing at the same time, and usually sourcing activities require timely feedback and loop. With the constraint resources and purchasing project characteristics, sourcing projects tend to miss schedule. Traditional project management tools, such as PERT, Gant graph, clearly show activities relationship, and are suitable to arrange the activity sequence. However, these tools bring forwarded strict requirements: activities must be independent and can’t be executed crossing. In fact, it is hard to satisfy these requirements and also these tools are hard to be applied. Besides, these tools can neither clearly describe activities information flow and nor solve common problems in coupling and looping. So to evaluate the schedule and resource allocation for a program with feedback and loop, we need to seek for a new tool. This paper discusses multi-project management history and development, purchasing negotiation process and global sourcing center function, especially the global sourcing strategy in automotive industry. This paper also analyzes the resource allocation problem in multi-project management in detail, particularly in sourcing kind of multi-project management. By researching DSM model, this paper believes consolidated DSM model is a good tool to analyze and solve the scheduling and resource allocation problems in multi-purchasing-project with feedback and loop.
