模具公司精益成本管理应用研究.pdf

摘 要 模具是“工业之母”，是制造行业的核心技术和基础。由于模具的设计、工 艺和生产流程比较复杂，其成本核算和控制存在一定难度。单一生产、产品生产 周期长、成本投入大、资本回收期长等特点更是为企业的成本管理更是带来了挑 战。随着社会竞争的日益激烈，民营经济发展转型，3D 技术的强烈冲击，许多 中小型的模具企业的“高利润”优势下降，成本管理知识的欠缺使其陷入“成本 管理”困境。 本研究选取A 模具公司作为研究对象，探索适用于A 模具公司的成本管理方 法，最终选用了精益成本管理。笔者梳理了A 公司的精益成本链，以精益采购成 本、精益设计成本、精益生产成本作为主要的分析对象，将精益思想贯穿其中， 将发现浪费和消除浪费作为成本管理的主要目标，并利用作业成本管理作为主要 的分析手段，6S 管理、目视管理等作为优化工具，为A 模具公司设计精益成本 管理的方案。在精益采购成本设计中，应用模糊层次分析法为A 公司设计供应商 采购评价体系以提高采购质量，减少OEE 的质量缺陷损失、等待的浪费；在精益 设计成本中，提出设计部门要发挥其在生产安排中的重要地位，将“持续改善” 的精益工具一以贯之，利用数据库中的历年方案，优化企业的生产车间排布，减 少搬运等浪费现象；在精益生产成本设计中，应用作业成本管理法，甄别生产中 的浪费现象，并利用精益工具提出消除浪费的方案。 关键词：精益成本管理；精益成本链；资源；作业成本管理；优化工具 I ABSTRACT Mold is the "mother of industry" and the core technology and foundation of manufacturing industry. Due to the complexity of the design and production process of the mold, it is difficult to calculate and control the cost. The characteristics of single production, long production cycle, large cost input and long capital recovery period bring challenges to the cost management of enterprises.With the increasingly fierce social competition, the development and transformation of private economy, the strong impact of 3D technology, many small and medium-sized mold enterprises' advantages of "high profit" decline, the lack of cost management knowledge makes them fall into the "cost management" dilemma.
