摘 要 企业诊断是了解企业真实现状的有效方法，它主要通过一系列对企业状况的 合理假设作为基础，并从现代企业的生产经营目标入手，寻找合适的工具去描述 企业真实状况，建立一套内部评价基准，指出企业现状的不足之处及其原因所在， 为企业管理者进行合理的企业决策提供有力的支撑。目前，在我国经济体制从计 划经济向市场经济不断转型的过程中，市场经济体制不断的完善，市场不断开放， 企业间的竞争在不断加剧。而身处其中的企业所要调整、完善的事情千头万绪， 企业管理者所要决策的项目何止千万。因此，一个企业要想在不断调整、完善的 过程中，同时还有应对来自国内外市场的竞争并取得成功，其难度可想而知。那 作为一名企业管理者，在进行任何一项决策的时候，对企业自身状况有一个准确 的认识就显得尤为重要了。 本文通过理论结合实际，指出现在企业所应用的诊断工具不足之处，对变量 分析框架下的诊断工具做出了较为详细的说明，并结合伟创电子公司的 PCB 生产 线的生产状况进行了一次诊断应用流程的探索研究。论文首先对企业诊断技术的 发展历程进行了回顾，并指出了现有的诊断应用技术的不足。然后引入一种新的 制造企业诊断分析理论和工具。论文最后通过对伟创电子公司的一条 PCB 生产线 案例的研究来具体探索一个制造企业的诊断过程。包括：构建企业内部总体状况 评价基准；具体工段的变量分析诊断；指向性优化方案的提出。 关键词：诊断 优化 在制品 生产周期 产能 I Abstract Diagnostics is an efficacious way to comprehend real state of the enterprise, which is based on reasonable hypothesis about a manufacturing factory to look for suitable tool. Diagnosis process proceeds from strategic goals of contemporary enterprise, then uses diagnostics tool to describe real condition of manufacturing factory and set up a wholly set of internal benchmark, and finally points out drawback of factory.
