摘 要 精益生产是起源于丰田汽车生产系统的一种生产管理方法。其核心是追求消灭包括库存在内的一切浪费，并围绕此目标发展了一系列具体方法，形成的一套独具特色的生产经营管理体系。近年来，国内竞争环境越来越激烈，精益生产的有效性得到广泛的认可，企业引进精益生产的需求越来迫切。精益生产作为一种先进的生产方式，对提高目前中国制造业生产和管理水平，增强中国企业竞争力具有重要的现实意义。 本文首先概要地介绍了精益生产方式的产生、特点、以及作为精益生产方式理论基础的精益思想。然后从鸿得利公司的组织结构出发，运用5M1E因素法分析了该企业的管理现状，揭示了其在不同方面存在的问题。通过鸿得利公司某机体生产线的分析活动，从生产过程、价值流动和看板拉动等几方面对其现场生产过程进行系统的分析和改善，消除了大量浪费和不增值活动，将该机体生产线生产闲置率从19.52%降低至4.2%，提高了生产线的生产效率，进一步验证了精益生产方式对该企业的适宜性。最后结合精益生产的理论知识，提出了鸿得利公司在初期导入精益生产时应主要针对的几个方面和具体应采取的措施。 关键词：精益生；产精益思想；价值流；消除浪费 ABSTRACT Lean production is originated in Toyota Motor Corporation Japan as a production management method. The core of lean production is to eliminate all of the waste, including inventory and focus on the development of a series of concrete objectives methods, gradually formed a unique production and operation management system. In recent years, the domestic competitive environment is more and more intensive. Due to this, the effectiveness of lean production is widely recognizes and enterprises, which are more and more urgent for the introduction of lean production. Lean production, as an advanced production manner, has important realistic meaning for improving manufacturing’s production and management level of China at present, and swelling competitive ability of China enterprise. This paper first briefly introduces the reasons and characteristics of lean production and lean theory as basis of lean production thinking. Then from the aspect of Hongdeli organizational structure, using the 5M1E factor method analysis the administrate situation of this management company, and reveals the problems existing in different aspects. And through the analysis activities of a body production line of Hongdeli company, analysis and improve the production process from the aspect of production process, value flow and pulling system and so that eliminates a great deal of waste and the value-added activities, which will decrease the production idle rate from 19.52% to 4.2% and enhance the production
