CellDesign分析

* * Matrix should show that all cell members can have varying degrees of skills within a cell, not necessarily looking at depth of each skill but more breadth of different skills. A fully cross-trained team member could run by him/herself; but not everyone needs to know everything in great detail to run; complementary skilled team members could be combined to run entire cell; * Celestica World Class Manufacturing Training - Standard Work * Celestica International - Copyright (c) 1999 * Points to cover: Each walk path is standard Each walk path might have a different amount of steps but the total time to do all steps stays the same (in this case 60 seconds) The width of the stations is as small as possible (eliminates walking waste) The depth of the cell is of secondary importance to the width Raw material is fed from the outside of the cell Any improvement that an associate comes up with can be shared by the whole cell One step took 12 seconds, it now takes 3 seconds (same as island example) The work can be rebalanced across all four workers 60 x 4 people = 240 seconds 60 x 3 + (60 – 9) = 231 seconds New cycle time = 231 seconds / 4 people = 57.75 seconds 3.75% improvement to through-put If more capacity is needed, either more people are added or a second identical cell is created Celestica World Class Manufacturing Training - Standard Work * Celestica International - Copyright (c) 1999 * Points to Note: Work sequence is different then process Sequence!!! Operator #1 – Steps: 1, 2, 10, 11 Operator #2 – Steps: 3, 8, 9 Operator #3 – Steps 4, 5, 6, 7 All operators are working to Cycle Time (which is less then TAKT Time) as shown by the little white arrows. All steps are always done in the same order * * * * * * * * * * 1 * ? 2008 Gemba Research LLC Cell Design Elements of Good Cell Design Design allows for One Piece Flow Equipment and work stations are close together Product flows from right to left There are no barriers to operator or material flow Raw Materi
