l 郑州航空工业管理学院 毕 业 论 文（设 计） 工业工程专业 班级 题 目 精益生产在服务型企业中的应用与创新 内 容 摘 要 供电行业是关系着国计民生的基础产业。近几年，随着市场经济的发展和电力体制改革的不断深化，供电企业的垄断地位逐渐被打破，但是就工作方式而言，基本上仍延续了几十年的传统经验，因循守旧的现象比较严重。随着社会进步，用户对供电企业的要求也不断提高，供电企业面临的竞争和压力越来越大，社会关注程度越来越高，但供电企业内部原有的管理模式已经无法适应市场的需求。精益生产在制造业取得了巨大的成功，因此提出了如何将精益生产应用于供电企业的问题。 本文首先介绍了精益生产的基本理论和供电企业管理的现状，并利用精益思想分析了现代供电企业管理中存在的一些问题，这些问题主要体现在生产计划、生产流程及设备运行管理等环节。其次，针对S供电公司故障抢修业务的具体情况，通过对该业务的现场作业观察及以往相关数据的分析，利用精益生产的理念和工具，特别是价值流图的方法，找出了影响故障抢修中用户平均停电时间的各种因素：影响到达现场时间的主要原因为抢修资源少，抢修资源不足以及路况不熟悉；影响故障寻找时间的主要原因为故障检测设备不可靠，与兄弟单位信息沟通不畅；影响故障处理时间的主要原因为抢修人员少，专业技能不均衡，及缺少服务意识。最后，分别针对以上各种影响因素，按照精益生产的要求开展了5S管理、可视化管理及多技能培训三项改善措施。经过一段时间的实践，故障抢修的平均停电时间由原来的197分钟减少为144分钟，供电可靠性得到提高，对用户的服务也有所改善。 从精益生产在故障抢修业务的应用实践来看，精益生产在供电企业的应用是可行的，以后可以在其它业务流程中推广应用。在精益生产的实施中要注意管理制度、运营体系及观念行为三个要素的协调统一。 关键词 精益生产；供电企业；故障；抢修 Application and innovation of Lean production in the power supply enterprise Author: MeiJiaGan·XIA Adviser: XiuHong·WANG Abstract Power supply enterprise is a basic industry about national interest and people’s livelihood．Recent years，as the development of market economy and the deepening reform in power industry, the monopoly of the power supply enterprise is being broken. But its operation mode is still based on the experience used in the past several decades. With the social progress，the demand of the customers is increasing，and the pressure of power supply enterprise is strengthening．Moreover, the present management mode cannot meet market demand．However the lean production is succeed in manufactory industry, SO it is proposed how to bring lean production into power supply enterprise． Firstly, this article introduces the basic theory of lean production and the current state of the management in the power supply enterprise．In terms of lean thinking，there are many problems in production plan，process and equipment management．Then depending on the actual condition of the breakdown repair operation in power supply enterprise，some influence factor have been found in power cut time·
