Writing up/ Documenting Recommendations Our first responsibility to the client is to produce results. In order to produce high quality results, our experience has shown that there are several key points that must be considered in developing changes to existing methods. The rest of this document suggests a format for documenting recommendations. The first step is for you to think through each of these key points. Then, talk about your thoughts with the key people in the affected area(s) (e.g., manager, supervisor, foreman, team leaders or associates)., and together flesh out what will become a joint recommendation. We have found that this partnership process, although more time consuming up front, pays dividends when it comes time to implement the solution. The write-up should occur after you developed the recommendation, then present it to the on-site management, and move forward with your plan. KEY POINTS Observation - Describe, in objective, non-judgemental terms what you have observed, and how it differs from your experience in the industry or how the observed practice/ process differs from our knowledge of industry best practices. Impact - Quantify (where possible) the impact that the observed practice has. You should try to describe one or more of the following impacts: the long term financial impact, impact on quality (which also has a financial impact), impact on employee morale, impact on other areas of the distribution center, impact on the organization (e.g., transportation, stores, A/P, etc.) other, non-quantifiable impacts (e.g., strategic, competitive) Alternative Solutions - Describe at least two potential solutions to the problem you describe. (One of the solutions should not be to do nothing.) For each of your alternatives, describe: Advantages: including net savings (see note below) Disadvantages: Recommendation - Finally, describe which of the alternatives you recommend be adopted and why.
