东莞X电子有限公司产线改善研究
摘 要
随着全球工业化进程的高速发展,制造业间的竞争也变得日趋激烈,越来越多的制造型企业开始关注产品生产过程中的管理和改进。此次改善东莞市X公司M98型号蓝牙耳机的生产过程为研究对象,着眼于加工的整个过程,通过测量耳机生产线各工序的加工时间,计算出客户需求节拍,识别超出客户需求节拍的加工工序。随后,从耳机生产时间轴上发现生产线组装、检测、包装的平衡率低,5S管理不规范,激励制度不合理等诸多问题。通过运用影像法、模特法、双手作业分析以及ECRS四原则等方法改善蓝牙耳机生产线的瓶颈工序,使得瓶颈工序的作业时间降到客户需求节拍以内,提高耳机生产线的生产平衡率和UPPH。除此之外,本文还运用Flexsim仿真建模动态识别瓶颈工序和生产线生产过程中的工位空闲率,通过加强车间及办公区域6S管理、成立精益改善推行小组、完善公司各部门的培训体系以及建立合理并且完善的激励制度四个方面提出具体的改善建议,以确保改善有效实施。通过多个方面的共同改善,我们运用Flexsim模型检验M98蓝牙耳机改善前后的实际生产情况。最终得到蓝牙耳机生产线的瓶颈工位操作时间从40.0S降至30.4S、生产线的生产线平衡率由66.2%提高至85.7%、UPPH从2.5提升至3.2,生产线的生产状况得到明显改善。

Dongguan X Electronics Company Limited Production Line Improvement Study
Abstract
With the rapid development of the global industrialization process, the competition between the manufacturing industry has become increasingly fierce, more and more enterprises began to focus on the management and improvement of the product production process. This study was conducted to improve the production process of the M98 Bluetooth headset of Dongguan X Company, focusing on the whole process of processing. By measuring the processing time of each process of the headset production line, we calculated the customer demand beat and identified the process that exceeded the customer demand beat. Subsequently, from the headphone production timeline, it was found that the balance of production line assembly, testing, packaging is low, 5S management is not standardized, the incentive system is unreasonable and many other problems. The bottleneck process of the Bluetooth headset production line is improved through the use of image method, model method, two-hand work analysis and the four principles of ECRS, so that the bottleneck work time is reduced to within the customers demand beats, and the production balance rate and UPPH of the headset production line is improved.
