摘 要 摘 要 我国的地产开发企业在过去的十年间发展速度很快，使得现在地产企业与传统的 地产企业之间有了明显的不同。本文首先分析了现阶段地产企业的特点，在多项目同 时进行、专业工程师相对稀缺前提下，从财务成本和因信息传递不畅导致的交易成本 两个方面论述应该改变传统职能型管理结构，以更科学的管理方式来优化对现有人力 资源的利用；接着，分析了矩阵管理的特色与优势，论证了矩阵管理在现阶段地产企 业中实施的必要性；之后，指出矩阵管理实施的可能性是要建立一套有效地激励考核 机制，同时提出有效考核体系设置的基础；最后，通过对 H 公司业务现状的分析，再 结合不同类型矩阵管理所适应的企业特征，得出 H 公司实施弱矩阵管理结构，来解决 所遇到的问题，并同时有针对性地制定了保证 H 公司弱矩阵管理实施的考核激励体系。 关键词 地产企业 多项目 交易成本 矩阵管理 绩效考核 I Abstract Abstract There are obvious differences between the real estate companies and the traditional ones for the reason that the significant development in the estate area in the past 10 years. Firstly, this paper analyzes the characteristics of the real estate, conducted that under the premise of simultaneously in multiple projects and the relative scarcity of professional engineers, we should change the traditional management structure to better scientific management methods to optimize the use of the human reso urces especially consider its financial costs and transaction costs due to poor transmission of information; it is essential to practice the matrix management in the real estate companies after we analyzed the characteristics and advantages of matrix management; then we pointed out only an effective incentive assessment system can guarantee the matrix management be reality; Finally, through the analysis of the status of company H and the difference of all types of matrices, we obtained a weak matrix management structure match the need of company H, accompanied with a suitable assessment and incentive system.
