The specification for making toast is to put it in the toaster and cook it for 60 seconds. If it is in the toaster longer than 60 seconds, the toast will be burnt. This is the defect: burnt The manufacturing process calls for the timer to be turned to 60 seconds on the toaster. If the timer is turned past 60 seconds and it cooks for too long, the toast will be burnt. The error is that the timer wasn’t properly set. The error (improperly set timer) caused the defect (burnt toast). Displays: Just provide information, but it’s not real time. Controls: Having the information allows you to make a change to the process or activity. It is real time. This example allows the supplier to see how many bins of work are with the customer. For example: when a bin is dispatched to the customer a red card is attached to it. When the bin is being used / emptied by the customer the red card is removed and returned to the supplier. The more red cards in the board, the less WIP, with the customer. Conversely, less red cards in the board means that there is more WIP at the customer. In the example above, the supplier should manufacture p/n 444 first, as the customer has virtually no stock. Whereas for p/n 333, there is no need to manufacture any yet as there is plenty of stock with the customer. The goal has changed: Elimination of waste. Focus on eliminating all that Non Value Added activity, but how? Next process is the customer. Make only as needed. Look at total efficiency, instead of individual efficiency. This is JIT, which is widely misunderstood. All say they are doing it, but it is usually JIT Delivery, not JIT Production.
