中文摘要本文针对施工企业的多项目管理进行应用研究，结合案例及相关数据分析， 尝试探讨在多项目下实现企业整体效益最大化的方法措施。本文分为四部分，第 一部分将对多项目管理的研究文献及发展方向进行梳理，较系统地归纳多项目管 理的特征和理论体系，同时提出了个人的理解；第二部分重点阐述施工单位的现 行组织架构和单项目并行管理模式，分析该模式在多项目同时争夺资源的情境下 所突显出来的弊端。在此基础上,提出了专业工种标准化分包管理模式作为多项 目环境下企业资源优化配置的组织措施，通过对比分析，说明工序导向型的组织 结构如何实现多项目的资源优化。论文的第三部分论述在资源受限下，工序分包 管理模式的建筑企业运用运筹学及项目管理等相关学科知识提出多项目下各类 资源优化方法，并通过应用数据比对来论证优化效果。论文的第四部分则是在理 论研究的基础上,提出改良路径 ABC 分析法，通过该法可筛选出重要资源进行优 化，从而提高管理效率。关键词：多项目管理；工序导向型组织；资源优化IABSTRACTThis paper focus on study of the practicing Muti-projects management by construction enterprise. With case study relevant data analysis, trying to find the method to maximize the return value. Paper contains four parts：the first part of this paper is on the development of multi-project management and research literature reviewed. To summarized the characteristic and theoretical structure of multi-project management systematically, with the personal study result. The second part of this paper is on the structure of construction enterprise and the module of parallel management of single projects. By the weakness analysis on this module which under the circumstance of strive for resources by projects respectively. Bring out the structure measurement would be the management module of professional standardized positions subcontracting under multi-projects. To illustrate how the process oriented structure optimized the resources allocation of multi-projects through comparison analysis. In the third part of the paper, We will discuss how process subcontract solve the conflict problem of restraining of resources with knowledge of operational research and project management, to prove the optimization effort with data support. In the fourth part of the paper, on top of the theory study, declaim the ABC analysis method.
