PAGE 70 基于精益思想的电阻生产车间布局优化与生产线平衡改善 摘 要 在电子制造业竞争日益猛烈的时代,许多落后的管理和生产方式已经逐渐不能满足企业发展需求,如何在现行生产状况下提高生产线平衡率和优化作业现场布局都成为企业急需解决的地方,其对提高企业生产能力具有关键作用。 本文以W公司电阻生产车间中的电阻湿涂生产线作为研究对象,目的在于提高生产线平衡率和优化作业现场布局。通过程序分析和作业测定等IE方法来发现所存在的问题,对不合理的工序通过“5W1H”提问技术和ECRS原则从生产流程的调整、双手作业分析、作业现场布局等方面进行改善研究,并提出具体的改善措施和方案,从而提高产能和作业效率,减少搬运和等待等不增值活动,最后对现行车间实施“6S”管理,营建一个舒适的作业环境,提高操作员的积极性。 关键词:生产线平衡;程序分析;作业测定;5W1H;ECRS Optimization of resistance production workshop layout and improvement of production line balance based on lean thinking Abstract In an era of increasingly fierce competition in the electronics manufacturing industry, many backward management and production methods have gradually failed to meet the needs of enterprise development. How to improve the production line balance rate and optimize the job site layout under the current production conditions has become a place that companies need to solve urgently, and it has a key role in improving the companys production capacity. This article takes the resistance wet coating production line in the resistance production workshop of W Company as the research object, the purpose is to improve the production line balance rate and optimize the job site layout. Identify existing problems through IE methods such as program analysis and job measurement, and use 5W1H questioning technology and ECRS principles for unreasonable processes from the aspects of production process adjustment, two-handed job analysis, job site layout, etc. Propose specific improvement measures and programs to increase productivity and operating efficiency, reduce non-value-added activities such as handling and waiting, and finally implement 6S management on the current workshop to build a comfortable working environment and increase operator enthusiasm.
