摘 要 自贡鸿鹤化工股份有限公司简称“鸿化公司”，它是一家以两碱（纯碱、烧碱） 为主的综合型化工企业。随着我国基础化工行业持续、快速的发展，我国纯碱、 烧碱产能已跃居世界第一。鸿化公司过去的竞争优势已不再适用，过去成功的模 式，其变成老古董的速度也在加快，而其他企业的快速成长和发展，导致公司面 临严峻的困难和挑战。 本文从战略管理的产生和发展基础理论入手，对鸿化公司的基本情况进行了 概述，全面分析了鸿化公司所面临的外部宏观环境、行业发展趋势与主要竞争对 手情况，系统地对影响公司长远发展的多个内部重要因素进行了分析研究。 在此基础上，应用 PEST 分析、SWOT 矩阵分析法，对鸿化公司发展战略进行 设计，并制定相应的实施和控制手段。 通过对鸿化公司发展战略的研究和制定，拟构建管理规范高效、主业突出、 决策科学、整体竞争实力强、抗风险能力强的企业。 关键词：战略，PEST 分析，SWOT 分析，战略选择，战略实施 I Abstract Zigong Honghe Chemical Co., Ltd. is an integrated chemical enterprise based on products such as soda ash and caustic soda. With the sustained and rapid development of basic chemical industry, the soda ash and caustic soda production capacity in China has ranked the top in the world. The competitive advantage of the company in the past is no longer applicable. On the contrary, its pace to turn into an antique is speeding up. Comparing to other enterprises’ rapid growth and development, the company is now facing to many serious difficulties and challenges. Based on an overview of the company’s situation, the external macro environment, business trends and key competitors facing the company has been comprehensively analyzed in this paper, under the guidance of the theory of strategic management. Many important internal factors about the long-term development of the company also have been systematically analyzed. According to the analysis above, this paper has designed a novel development strategy for the company, accompanied with formulating corresponding means of implementation and control based on the PEST and SWOT matrix analysis.
