中文摘要 中国大部分企业没有形成正确的产品开发管理理念，企业自身的产品开发 体系建设没有一个成熟的理论体系来指导。集成产品开发是一套产品开发的模 式、理念与方法。它以市场需求为驱动，将产品开发作为一项投资来管理，及时 交付有竞争力的、高质量的产品。D 公司通过变革使用集成产品开发体系来进行 产品开发。 集成产品开发管理体系广泛采用跨部门团队，共同承担项目成功的责任，是 用来保障集成产品开发有效运作的管理支撑系统，它以市场为导向，是集成产品 开发最重要的使能器。集成产品开发通过决策点实现投资方和承诺方的互动，资 源分批受控投入，既满足项目进展需要，又避免投资失控风险。它使 D 公司能 够更好地集成产品开发流程，专注于投资决策及其分析，缩短产品开发周期。 产品实现是端到端的流程。产品包/解决方案商业计划和产品包是全流程中 的两条主线，每个决策评审点和全流程都要紧紧盯住这两条主线。D 公司 IPD 流 程是结构化流程,包括概念、计划、开发、验证、发布和生命周期 6 个阶段，并 由项目章程/任务书开发流程支撑项目章程/任务书开发。IPD 流程从商业角度保 证产品投资和产品开发取得成功，项目章程/任务书和决策评审点决策是 IPD 的 最基本管理手段，同时合适的技术评审点和功能领域交付评审点以在过程中构建 质量，在决策评审点之前评估技术成熟度和技术风险。 度量、分析与改进是集成产品开发中重要的一环，验证产品、解决方案和服 务是否满足客户要求及业务目标，确保管理运作符合 IPD 的要求，保证 IPD 的 适宜性、充分性、有效性和高效，并驱动公司持续改进。 D 公司集成产品开发管理体系和流程体系的应用支撑了 D 公司快速发展和 规模的国际化扩张，使公司在产品开发周期、产品质量、成本、响应客户需求、 产品综合竞争力上都取得了根本性的改善，从依赖个人英雄主义转变为依靠管理 制度来推出有竞争力的高质量产品。 关键词：集成产品开发 管理体系 流程 度量 ABSTRACT Most of the enterprises in China have not formed the right product development management concept. Their product development system construction is not a mature theory system guide. IPD is a mode, philosophy and approach about product development. It is driven by market requirement, manage product development as a portfolio, and timely deliver competitive and high quality product. Huawei, through its reengineering efforts, is committed to utilizing IPD to product development.
